25.01.2022 Happy Monday :) Three tips to support your direct reports with their workloads. As a leader of leaders you are aware that some of your direct reports haven’t nailed the delegation bit.... They may be doing longer hours than everyone else. You are worried that they are running themselves into the ground. They may not know what to delegate and are experiencing personal overwhelm. Three tips 1. Ask them how much they have on their plate, & what is preventing them from delegating to others 2. Ask them to complete a task audit, to see what can be shifted to someone/somewhere else, moved out to a later date or doesn’t need to be done at all 3. 25.01.2022 Here in Victoria lockdown has been extended. Which means it’s even more important than ever to focus on distance delegating. Our communication efforts can be oomphed up by focussing on the neuroscience of conversations. When we can’t see the people we are working with (other than over a screen) sometimes our ability to trust our team can be tested. Are they really working? I think we have been working is isolation for long enough now, to know that the world has changed around... our beliefs of what can be achieved remotely. And ‘yes’ mostly everyone is working. In fact they are probably working longer hours than they ever have before. When we feel connected, trusted and engaged, we feel pleasure and a sense of safety which means the levels of oxytocin in our bodies increases. @tracey ezard calls theses joy bubbles. The more joy bubbles we can create when we connect with our team, the more effective our communication becomes and the easier it is to delegate. I'd love to hear from you. 25.01.2022 You have fears about delegating you feel important when you hold all the knowledge on how to do this. A leader I worked with, when promoted, struggled with their increased workload. We dived into their Task Audit and a big chunk of work they were doing wasn’t part of their more senior role. ... It was a component of their previous role they loved and were not willing to hand over. They were good at it, and no-one else knew how to do it. After some convincing, they identified two people in the team to train in this aspect and let it go. This is delegation at the extreme when we have to let go of some of the work we loved. We may feel like we are losing part of our identity. A key aspect of stepping into more senior roles is the willingness to change and grow. Once this leader moved the work on, they could focus on the strategic, high value work they were being paid for. Too often leaders are doing the work that is below their pay grade. 25.01.2022 The leaders in your team are booked solid in meetings all day and it’s even worse now with them all being virtual. People have lost their commute time which was often downtime to read, listen to podcasts, listen to music or just chill. We have also lost the time between meetings where we would physically move between meeting rooms. Some of us are sitting all day in front of our computer, logging into virtual meeting after virtual meeting starting earlier in the day (whe...n we would normally travel to work) and finishing later in the day. And not even getting up to stretch or get a glass of water. This is not healthy and there is definite tiredness creeping in amongst teams. 23.01.2022 Would you rather the read the book or watch the movie? I would much rather read a book. Though if I watch the movie or TV series first I won’t go back to read the book. 22.01.2022 Happy Friday : ) Macro-managing not micro-managing. Fiona Vine from BHP used the term ‘macro-managing’ in one of her LinkIn posts and I love it as a contrast and opposite to ‘micro-managing’. In Fiona’s words ‘macro-managers create clarity amid chaos with meaningful goals and purposeful roles’.... This is what we need to do when delegating. As a micro-manager when we delegate work, if it's not done as we would do it we are going to start over managing that person to do it the way we would get it done. This creates an erratic and stressed team as they start to second guess themselves, cannot operate autonomously and aren’t quite sure where they stand. 22.01.2022 The fear of delegating if you delegate you may make yourself obsolete. OK I have to admit no-one has ever said this to me. It may be a secret fear, but I really don’t think so. Everyone is too busy to worry about this. And that’s the problem, everyone is too busy. A client recently spent six months focussing on their delegation ability. At the outset they rated their ability to delegate as a 4 out of 10 and were very much a doer feeling the job was done better if they d...id it themselves. A change of focus and a shift to delegate profoundly changed their leadership skills and the performance of their team. They now rate their delegation abilities as a 10 out of 10 and feel they are an expert in this area! Now the team is happier, feel more empowered, are making far less errors, doing more overall and more effectively. The overall cohesion, collaboration and effectiveness of the team has improved, creating a high performing culture. In fact their sales have been phenomenal in spite of the downturn with COVID. 20.01.2022 As an executive leader, you aware that some of your leaders are holding their teams back and not leading at the right level. These leaders are not intentionally sabotaging their teams. They are more comfortable doing the work believing it is faster to do it than to explain it. Maybe, they have recently been promoted and are too busy, they are not aware of what they should be letting go.... Maybe, they are established leaders, who find it quicker and easier to do the work themselves. They tell you that they’ve tried to be better delegators in the past. Each time they do, they have to re-do significant amounts of what the team has done. Maybe, the culture is such that everyone is living is a state of fear. This leader needs to stay on top of everything to make sure mistakes are avoided. Whatever the reason, delegation is a learnable skill. When done well; team performance, engagement, collaboration and results all improve. Great delegators extend their presence through the actions of others. 19.01.2022 Your delegation mindset. In this current environment it means you can’t take any time off, as only you are across everything that needs to be done. Here are some questions to consider to work out how tied to tasks you actually are: - If you had to take an unexpected week off from work, would your projects advance in your absence? ... - When you are away, does your area continue to operate as well as when you’re present? - When you return from leave, is there hardly any stuff that requires immediate attention and action? If you answered no or you’re unsure, then you may be more involved than essential. Even though we can’t go anywhere, it is even more important than ever to take some time away from work. 16.01.2022 Happy international coffee day! Check out internationalcoffeeday.org for information about this day. The focus for 2020 is to support the next generation of young people in coffee. Here in Victoria we can’t meet up and have a coffee together, however there are still plenty of great cafes providing take-away options.... A friend shared this with me the other day: ‘we aren’t working from home, we are living at work’. We have lost the boundary between work and home. We have lost our commute time where we could read, listen to music, or if on public transport sit and stare out the window lost in thought. This time is now filled with more meetings. And there is a definite blur between working, and stopping for dinner or family time. Now more than ever stay aware of how you are operating. 14.01.2022 Happy Friday If you had to switch professions tomorrow and could do anything you wanted, what would you choose? A question I often ask clients is ‘what do you want to do/be when you grow up?’... After they laugh they get serious and ponder their answer. I asked this to a very senior, very skilled engineer many years ago. The company was downsizing. He was considering his next options. I was surprised when he said, ‘I’ve always wanted to be a train driver’. We actually investigated that together and coincidently I knew a train driver trainer. They met and discussed the feasibility of him changing careers. I believe we are never too old to change what we do, if we aren’t doing what we love. 09.01.2022 Two examples of delegating that you should avoid. Forward and Forget You have been forwarded an email by your boss that was originally from another department discussing a better process to track sales, with no covering email. ... You're thinking that sounds like a great idea. You forget to follow up or decide that as it was forwarded to you it was for information only. Weeks go by, and your boss suddenly gives you a call and wants to know why you haven’t done anything about creating a better process to track sales. Didn’t you see the email? It’s as if we need to be mind readers. Forward and forget delegation happens all the time. The Micro Manager Your boss has delegated a piece of work to you and then checks in twice a day to see how it is going, wonders why you haven’t started yet, or keeps asking if you need some help. And then, lets you know that they have already started it. The micromanager creates stress in the team which leads to poor performance. As a leader, awareness that delegation is much more than passing tasks on, or expecting others to do things the same way as we would is crucial to high performance. Have you carefully explained the task you want them to complete? 2. Giving them the rationale for the task. What is the reason for completing this task?... 3. Do they know the range of decision making & responsibility they can take without checking in with you? 5. Providing a deadline. When do you need this task to be completed? 6. Checking they understand what they need to do. Have you sought their feedback about their level of understanding of what is expected? 7. Putting in place controls and checkpoints. Have you set up times to check-in and review progress? 8. Identifying the support they have. Have you told them that you are available to support them, or that other support is available to help them complete this work? These leaders are focussing on: - Strategy - Future planning... - Team development You realise that these leaders are developing teams who are happier, feel more empowered, make fewer errors than other teams (and learn from them), and overall achieve better results. There is cohesion, collaboration and high performance. Engagement scores are noticeably better in comparison to similar teams. You are also aware of the leaders in your team who are not natural delegators, and at their worst - micromanagers. Their teams are stressed, underperforming and focussing on the wrong things. Or is it because there is that important piece of work can only be done by them?... A client shared recently that someone who had struggled to take time off finally scheduled a week away from work.
